Mr Onederful — Sales Recovery Strategy

Mi - Merch US account · 181 designs · Prepared 2026-07-20 · Data: mm_sales / mm_ad_spend (24 mo) + MerchJar keyword & search-term pulls (60d, profile 3512152868886399) · Companion diagnosis: decline analysis report
Goal: return the theme from ~105 units / $385 royalty per month (Jul 2026) to its former plateau of ~450–550 units / ~$1,700–2,000 royalty per month — while keeping blended ACOS at or below the 18% break-even so growth is profitable, not bought.

1 · Where we are (the recovery equation)

The decline is not a dead niche: exact keywords still convert at 4–13% ACOS, and one click frequently buys multiple family shirts (search terms show 2–4 units per click on "dad of…", "grandma of…", "brother of…" terms). What broke: organic rank collapsed, and the spend that replaced it sits mostly in auto/tail targeting running above break-even. Recovery = cut the unprofitable layer → scale the profitable core → convert paid velocity back into organic rank → refresh listings/designs. Timing matters: historical peaks are Sep–Oct and Jan–Mar. There are ~6–8 weeks to the Sep–Oct window.

2 · Phase 0 — Stop the bleeding (this week)

Week 0 · impact: ~$75–100/mo of spend stops burning · zero risk to sales

3 · Phase 1 — Reallocate to what converts (weeks 1–2)

Weeks 1–2 · same total budget (~$450/mo), reallocated · expected: +30–60 profitable paid units/mo

3a · Bid up the proven winners (headroom to break-even CPC)

Break-even CPC = 18% × sales-per-click. New bids set at ~70–85% of break-even to buy impression share while staying profitable. Review weekly; these keywords were spending only ~$3.50/day combined — the single biggest cheap win is letting them spend $8–10/day.

Why self-targeting is the sleeper play: shoppers land on one family member's shirt, then buy 2–4 matching shirts. Cross-listing every Onederful ASIN on every other Onederful product page (product-targeting at ~$0.30–0.40) turns each visit into a bundle at ~1–3% ACOS. This is the highest-ROI new campaign in the account.

3c · Restructure the LISA Crown pair

4 · Phase 2 — Fix conversion (weeks 2–6)

Weeks 2–6 · targets the April 2026 CVR halving (7.7% → ~3.9% across ALL campaign groups)

5 · Phase 3 — Organic rank recovery (weeks 4–12, into the Sep–Oct peak)

Weeks 4–12 · the only path back to ~500/mo — paid alone cannot get there profitably

6 · Budget reallocation (same ~$450/mo, different shape)

7 · Trajectory — where this lands

Solid: actual monthly units. Dashed green: plan trajectory (hits the Sep–Oct and Jan–Mar seasonal peaks; December always troughs). Dashed grey: conservative case (~60% of plan uplift). Reaching the old ~500 plateau by Q1–Q2 2027 requires all four phases — Phases 0–1 alone stabilize ~150–190/mo profitably.
